Agree the definitions before building the dashboard

The reason two reports disagree is almost never a broken query. It is that "active customer" means one thing to sales and another to finance, or that revenue is counted at order date in one place and at invoice date in another. Building more dashboards on top of undefined terms multiplies the problem.

So the first deliverable on a BI engagement is usually a written definition of each core metric — what it counts, what it excludes, which system it comes from, and who owns it. It is unglamorous work, and it is what makes the numbers trustworthy enough to act on.

Once definitions are settled, they live in version-controlled transformation logic rather than being re-implemented in each dashboard. Change the definition once and every report follows.

Dashboards people actually use

A dashboard that answers a question someone asks weekly gets used. A dashboard that displays everything available gets opened once. We design around specific decisions — what a manager needs to see on Monday morning to decide what to do that week — rather than around what data happens to exist.

That means fewer charts, clear defaults, and drill-down for the times someone needs to go deeper. It also means speed: a dashboard that takes fifteen seconds to load will lose to a spreadsheet, however good its content.

We build self-service on top once the foundations are trustworthy, so analysts can answer new questions without a ticket. That only works when definitions are consistent underneath — otherwise self-service just produces more conflicting numbers, faster.

Common questions

Which BI tool do you recommend?

Usually whichever your team already knows — Power BI, Looker, Metabase, or Tableau. The engineering underneath matters far more than the visualisation layer, and switching tools rarely fixes a data problem.

Why do our current reports disagree with each other?

Almost always because the same metric is defined differently in different places, or pulled from different systems at different times. The fix is documented, centralised metric definitions in version-controlled transformation logic — not another dashboard.

Can dashboards update in real time?

They can, though genuine real time is rarely necessary and adds cost and complexity. Most operational reporting is well served by hourly or daily refreshes; we reserve streaming for cases where a decision genuinely depends on minutes.

Do we need a data warehouse before BI?

If reporting spans more than a couple of systems, yes — otherwise dashboards end up querying production databases and reconciling by hand. If everything lives in one system, connecting BI directly to a replica is often sufficient to start.
